The format
How the hot seat works.
- Bring one problem. Before your turn you send a 3-line brief: the problem, what you tried, the decision you need to make.
- Present for 5 minutes. Numbers on the table. No pitching, no polish.
- Get questioned, then advised. Round one is questions only so the group understands the real problem. Round two is direct feedback from people who have been there.
- Commit. You leave with one action and a deadline. The group checks in next week.
Every member gets the mic every session in the lightning round, and a full hot seat on rotation.
